3. "Building-Block" Frameworks

3-1. Comprehensive Framework

1) Profitability

충분한 정보를 얻을 때까지 profit을 수학적으로 쪼개나간다. 

Profit 감소 등의 case에서 적용할 수 있다. 

 

목적은 다음과 같다. 

• 문제를 결론짓기 위해서 (to conclude the problem) 
• 좀 더 정량적인 프레임워크로 전환하기 위해서 (to switch to a more qualitative framework) 
• 근본적인 원인을 찾기 위해서 (to search for root causes) 

다음과 같이 framework를 그릴 수 있다. 

 

Example: Why we are hiring more than we need? 와 같이 문제를 정의해볼 수 있고, 

그에 대한 답으로 다음과 같이 생각할 수 있다. 

• some external forces or 
• the company itself 

아마 이후 root-cause를 찾아내기 위해 추가적인 과정을 거쳐야 할 것이다.

Profitability Framework를 적용하기 위해서는 다음의 기본 Profit Formula를 알고 있어야 한다. 

• Profit = Revenue - Costs 
• Revenue = Quantity * Price 
• Costs = Total Variable Costs + Total Fixed Costs 
• Total Variable Costs = Quantity * Variable Cost

2) 3C and P 

가장 종합적이며, 거의 모든 case에 적용 가능한 framework다 (high level of customization & flexibility 필요) 

 

3C: Customer, Company, Competition 

P: Product 를 의미한다. 

 

앞서 봤던 hiring too much 케이스에 적용하면, 

 

paying too much (=직원들에게 너무 많은 급여를 주고 있다) 에 대해서 3C and P framework를 적용해보면 

다음과 같다. 

 

3Cand P framework를 통해 밝혀낸 paying too much를 하고 있는 원인

 

3) Mickinsey M&A 

"Is this a good M&A or not?" 에 대한 해답을 얻을 수 있는 framework 

 

해당 M&A가 좋은 것인지 살펴보기 위해 다음의 3가지 항목을 생각해본다. 

1. Stand-alone value 
2. Synergy 
3. Other factors - Feasibility, culture fit, legal issues, etc ...

3-2. Mini-Framework

 

다음으로는 비교적 좀 더 간단한, 쉽게 적용할 수 있는 작은 단위의 프레임워크를 소개한다.

 

1) External &Internal 

어떤 접근법을 사용할지 모르겠을 때 사용해볼 수 있는 간단한 framework 

주어진 case의 Internal, External factor를 나누어 생각해본다. 

 

• Internal: the company itself, individuals, a department, any entity 
• External: anything outside of that entity

2) Qualitative vs. Quantitative 

정성적(Qualitative) 요소와 정량적(Quantitative) 요소를 나누어 생각해본다. 

 

예를 들어, Company A의 stand-alone value를 다음과 같이 쪼갤 수 있다. 

• 정량적: profit, growth rate, leverage 
• 정성적: brand name, capability 

 

3) Cost & Benefit 

cost, benefit으로 나누어서 생각해보면서 Decision making에 참고한다. 

 

4) BCG 2x2 framework 

2가지 항목을 각각 x축, y축으로 두어 좌표평면을 만든다. 

각 point가 어떤 사분면에 속하는지에 따라 각 항목을 분류할 수 있다.
